It Got Slower Until It Wouldn't Open.
The decline had a shape the owner described precisely: ever more increasing difficulty accessing data

The decode.
That trajectory — slow, then partial, then intermittent — is the signature of a drive losing read capability progressively rather than failing outright. Weak sectors multiply, retries stack up, and the operating system's patience runs out before the drive's does. Folders appearing while files don't is particularly diagnostic: directory records are small and clustered, file data is large and spread, so the failing regions swallow content before they swallow the index.

No exploration — straight to a head map
There was no diagnostic browsing on arrival, because on a drive with a visible downward trend every read is spent capital. The head map came first and confirmed the suspicion: one head reading materially worse than its siblings, with the weak zones concentrated exactly where the owner had been losing files.
Bank the strong regions before touching the weak ones
Imaging ran in passes ordered by likely success: healthy heads and clean zones first at speed, then progressively into the degraded areas with longer timeouts and controlled resets. By the time the difficult regions were attempted, the overwhelming majority of the drive was already safe on the imager.
Sweep the remainder, then write to her own drive
The final passes worked the weak head's territory with reduced transfer rates and power-cycle recovery between stalls. What came back was then written onto the replacement drive she'd supplied, folder structure preserved, so she could plug it in and carry on rather than reorganising anything.
The outcome.
The image captured the overwhelming majority of the drive before the fault's progress could matter, and her files were written to the supplied drive exactly as arranged — same folders, new hardware, and a written note of the handful of regions that hadn't survived.
