The decode.
No criticism of Apple in this — diagnose-and-replace is the shape of their service, and data recovery is a separate trade requiring separate equipment. A mechanically failed drive needs its fault repaired only far enough to be read once, which is bench work with donor parts rather than anything a service counter can offer. The complicating factor here was age: a 2012-vintage drive with a decade of continuous service has usually accumulated wear well beyond the fault that finally stopped it.

Assess a mechanism with ten years behind it
The failed component was identified and the wider mechanism assessed — bearing condition, surface state, the accumulated defect history that a decade of daily use writes into a drive. Age changes the imaging strategy: an old drive gets one careful attempt, not several optimistic ones.
Donor parts matched to a 2012 generation
Sourcing matched parts for older drives is its own small task, since the family and firmware generation must agree, not merely the model number. With the correct parts fitted, the drive initialised and a head map showed uneven surface condition — the expected pattern for its age.
Image slowly, then rebuild the Mac volume properly
Imaging ran at reduced speed across several passes, taking the healthiest surfaces first. The Mac filesystem was then parsed from the image rather than repaired in place, which is what returns ten years of photos in their libraries and documents in their folders instead of as an undifferentiated pile.
The outcome.
Ten years of files and photos recovered and verified: work, family, the accumulated sediment of a digital decade — with the folder structure and dates intact. The MacBook took a modern replacement drive and, reportedly, still soldiers on.
